Friday, 3:40 p.m. The property manager's voice is polite but strained: the door to the south stairwell won't latch. The commercial interior door lock has started "slipping," and the building's security auditor is doing a walkthrough Monday morning. They don't want a diagnosis. They want you there today.

Sure. It's just a lock. Swap the cylinder, adjust the strike, done. That's what I said to myself on my first emergency lock call. I was wrong.

I'm a field supervisor at a commercial maintenance company. Over the past six years I've handled 40+ rush door hardware calls — same-day lock replacements for retail clients, a dental office, a bank branch that had a regulator walk in three hours after we finished. And here's the uncomfortable truth from that work: most of those "lock failures" were never the lock's fault.

What "the lock is slipping" actually means

On a commercial interior door, a slipping lock usually shows up one of three ways:

  • The key turns but the retractor doesn't move — internal cylinder wear.
  • The whole lock body rocks inside the door when you turn the knob or insert the key.

The one people notice first is the last one. It feels like the lock is worn out, and sometimes it is. But in my experience (a rough sample of 40 emergency repairs, if I'm being honest), the lock is usually the victim, not the cause. To understand why, you have to look at the hole the lock sits in. Most people don't. Most emergency calls start and end with the cylinder.

The hidden culprit: bad door prep

A standard cylindrical lockset is designed around a 2-1/8" bore through the door face and a 1" edge bore for the latch. Those dimensions come from the ANSI/BHMA A156.2 standard for bored locks and latches. They exist so the lock body has a snug, stable seat. When the bore is oversized, damaged, or drilled on a slight angle, the lock sits in a pocket of wobble. It shifts every time you operate it, and that gradual shifting is what breaks the latch and the strike.

When I first started doing emergency repairs, I assumed a failing lock meant a defective lock. I swapped, I moved on, and I scheduled the callback without realizing I'd need one. The turning point was a dental office in 2023. Three doors, three "bad locks," all replaced by a previous contractor within one year. I pulled the third lock and looked at the bore: chipped edges, not round, enough play that the lock body wobbled side to side. And here's the thing about emergency calls: when the clock is tight, the temptation is to make do with whatever is already in the truck. I broke that rule exactly once.

The "one quick hole" $700 mistake

A few years back I was re-seating a latch on a steel interior door and the edge bore was a hair too tight. "It's one hole," I thought. What are the odds? I reached for a standard HSS bit instead of driving back to the shop for a carbide-tipped hole saw. The bit grabbed the steel, jumped, and tore a crescent out of the door skin — right where the latch mounts.   • A second trip when the first "fix" doesn't hold. If the bore is bad, the new lock will fail the same way.

  • And the one nobody budgets for: the room is unsecured in the meantime. For a medical office, a records room, or a bank, that's a compliance problem, not a hardware problem.

The fastest check: slide the lock body in without the trim, push it toward the latch side, and watch the gap. Visible play against the edge of the bore means the prep is the problem — and a proper repair usually means plugging the old bore and starting fresh.

Match the cutter to the substrate. For steel and hollow-metal doors, that means a carbide-tipped hole saw, not a general-purpose bit. For anchors and latch plates on concrete or block, I reach for a Diablo SDS-Plus 2-cutter hammer drill bit — clean entry, no chattering, no blowout around the hole. This is not where you save $12.

Have a plunge saw on hand. A lot of "slipping lock" problems are really a binding door or a proud latch. A 6-1/2" plunge circular saw (the SP6000J style that's been in our trucks for years), fitted with a Diablo finish blade, makes quick, square work of trimming a door edge or a jamb. If the door is fire-rated or on an egress path, code restricts what you can modify — another reason to fix the prep properly instead of improvising.

Fix the prep, use the right cutter, and the lock will do its job. That's the difference between a contractor who takes calls and one who gets called back.
